Growth plan for Houseplant, 3 Oct 2026

Scale spend. Hold CAC.

Houseplant already has proof on its product pages: 201 reviews on the Ashtray Set by Seth at $98.00. The plan turns that into creator videos and tested ads, with $24,000 of tests and one number to protect: a $45.60 target CAC.

01 The number

One number: a $45.60 CAC on a $95 average order

The one number to protect is a target CAC of $45.60. It is 0.6 of a $76.00 ceiling built from a $95 average order, 40% margin and one repeat order. Houseplant sells from $5.00 to $1,995.00, so that average order is a guess until week one.

Protect

Target CAC: $45.60 on a first purchase

Ceiling = average order × margin × (1 + repeat orders): $95 × 40% × (1 + 1) = $76.00. Guard line = 0.6 × $76.00 = $45.60. Across the ranges: $1.57 to $1,343.25.

Three moves

  1. Kill any ad that cannot get near $45.60 inside its $250 test budget.
  2. Pair every creator video with a landing page that shows proof like 201 reviews on the Ashtray Set by Seth.
  3. Raise spend only on winners, and report daily CAC so any drift shows within a day.

02 Variety

12 new ads a week must sell more than one ashtray

Each ad concept has to carry one product, one reason to buy and one hook. Houseplant has colour to work with: the Gloopy Ashtray by Seth in Candy, Laser, Pond, Wave and Peach, the Gloopy Vase, and the Droplet Reed Diffuser at $45.00. One variable per test.

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.

03 Disturbances

Seven risks, from a $1,995.00 rug to 30-day returns

Risks with likelihood, impact, owner and gate
DisturbanceLikelihoodImpactOwnerGate (proposed)
The average order is a guess; real orders may sit far from $95HighHighMeReplace $95 with the real average order by day 14, then recompute the ceiling
The $1,995.00 Gloopy Rug lifts the average order but converts slowly, distorting CACMedMedMeTrack rug orders apart; stop rug-led ads if CAC stays above $76.00 after week 3
30-day returns on unopened items can cut net margin on high-ticket ordersMedHighYour teamShare return data by week 4; pause a product whose returns push CAC above $76.00
Shipping covers only the 50 United States and Washington, DC, so foreign clicks waste spendMedLowMeEvery ad set is limited to the US; any spend outside it is cut the same day
Ashtrays and rolling papers sit near smoking-accessory ad rules; Meta may reject adsHighHighBothClaims sheet signed off before week 1; stop any ad set with repeated rejections
Creators may not arrive two a week, so 10 live by week six slipsMedMedMeFewer than 4 creators live by week 3 triggers a wider outreach round
Order events may not record cleanly, which makes CAC unreadableMedHighYour teamA test purchase matches the store order before the first dollar of week 1 spend

Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.

04 The ceiling

Ceiling $76.00: $95 order, 40% margin, one repeat order

Unit economics lines
LineValueStatus
Average order$95 (range $3.00–$995.00)Assumption Range from the site product prices (Published); the midpoint is a guess
Gross margin40% (range 35–45%)Assumption Replace in week one
Repeat orders after the first1 (range 0.5–2)Assumption Replace with cohort data in week one
Margin per customer, all orders$76.00Calculated Average order × margin × (1 + repeat orders)
Guard line for CAC$45.60Calculated 0.6 × the margin per customer

The math, with the assumed lines

Ceiling = average order × margin × (1 + repeat orders): $95 × 40% × (1 + 1) = $76.00. Guard line = 0.6 × $76.00 = $45.60. Across the ranges: $1.57 to $1,343.25.

Range across the assumptions: $2 to $1,343.

The $95 average order, 40% margin and one repeat order are guesses. Only the product prices are Published. Week one replaces each guess with Houseplant's real orders, and the $76.00 ceiling moves.

The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.

05 Test ramp

Six weeks of tests, $24,000 in total, losers killed early

Test ramp by week
WeekNew ads × budget / ad (proposed)Weekly test spendCumulativeCreators postingCAC target (proposed)
112 × $250$3,000$3,0000$46

520 × $250$5,000$19,0008$46
620 × $250$5,000$24,00010$46

Week 1 and week 2 run 12 ads at $250 each, $3,000 a week. Week 3 and week 4 move to 12–20 ads at $4,000. Weeks 5 and 6 run 20 ads at $5,000. Total: $24,000 of tests, with losers killed early.

Cumulative test spend, week by week (proposed): $24,000 by week 6
  1. $3,000Wk 1
  2. $6,000Wk 2
  3. $10,000Wk 3
  4. $14,000Wk 4
  5. $19,000Wk 5
  6. $24,000Wk 6

The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.

Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.

06 Volume

More concepts, more winners: 20 concepts up to 80

More concepts mean more winners. At 20 concepts I assume 2 winners and $18,000 added; at 80 concepts, 8 winners and $72,000. Hit rate and spend per winner are both assumptions.

Concepts, hit rate and added spend
Concepts tested / monthHit rate (assumed)New winners / monthSpend each winner holds (assumed)Added spend at target CAC
2010%2$300 / day$18,000 / month
4010%4$300 / day$36,000 / month
6010%6$300 / day$54,000 / month
8010%8$300 / day$72,000 / month

The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.

The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.

07 Allocation

$100,000 split four ways, led by Meta creative tests

$25,000
25%
Landing pages and offer tests
$20,000
20%
Reserve for winners that prove out
$10,000
10%

These shares of the $100,000 budget are Proposed, and they move toward whichever bucket holds the winners after day 30.

The math. 45% × $100,000 = $45,000; 25% × $100,000 = $25,000; 20% × $100,000 = $20,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.

This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.

08 Channels

Meta first; other channels open only when Meta pays back

Channels and opening conditions
ChannelOpen when (proposed)Why wait
MetaWeek 1, with 12 ads at $250 eachFastest read on which hook sells the Ashtray Set by Seth
TikTokWhen creators reach 10 live by week sixCreator videos of Gloopy planters and vases need native reach
Instagram ReelsAlongside Meta, reusing the same creator videosSame footage, no extra shoot, a second read on the hook
PinterestAfter week 6, if room-styling videos win on MetaGloopy vases and rugs suit visual discovery
Email welcome flowOnce an ad set holds under $45.60Repeat orders sit inside the $76.00 ceiling; the store lists a welcome discount

A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.

09 Payback

A $45 CAC pays back after repeat orders; $85 never does

Payback is the real constraint. At a $25 CAC the first order pays back with $51.00 left. At $45 it needs repeat orders and leaves $31.00. At $85 it never pays back, −$9.00, and at $105 it loses $29.00. Those are stop lines.

Margin left per customer, order by order (assumed midpoint, before CAC)
  1. $38.00Order 1
  2. $76.00Order 2

Cumulative margin per customer, order by order, before CAC: $38.00, $76.00.

CAC scenarios and payback
CAC (scenario)First-order marginYear-one marginLeft after CACPayback
$25$38.00$76.00$51.00First order
$45$38.00$76.00$31.00After repeat orders
$85$38.00$76.00−$9.00Never: stop
$105$38.00$76.00−$29.00Never: stop

The math. CAC $25: $76.00 − $25 = $51.00 left; pays back: First order; CAC $45: $76.00 − $45 = $31.00 left; pays back: After repeat orders; CAC $85: $76.00 − $85 = −$9.00 left; pays back: Never: stop; CAC $105: $76.00 − $105 = −$29.00 left; pays back: Never: stop.

Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.

10 Scope

What I cover on Houseplant and what stays with your team

Covers

  • Meta ad concepts and weekly experiments on ashtrays, planters and Droplet scents
  • Creator sourcing, briefs and pay for the first 10 live by week six
  • Landing page tests built around review counts and the 30-day returns
  • Daily CAC, weekly learnings and monthly cohort payback reports

Doesn’t

  • Event tracking: I spec it, your team builds it
  • Product, pricing and inventory decisions
  • Fulfilment, shipping and customer service
  • Legal sign-off on claims for smoking accessories

What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.

Gates, written before spend, so stopping isn’t a negotiation.

Gates at days 14, 30, 60, 90
DayKeep going if (proposed)Stop or change if
Day 14Order tracking matches the store and 4 creators are liveTracking cannot match store orders by day 14
Day 30CAC trends toward $45.60 and at least one winner is scalingCAC stays above $76.00 after $14,000 of tests
Day 60CAC holds at or under $45.60 while spend risesCAC above $76.00 for two straight weeks
Day 90Daily CAC under $45.60 and cohort payback reached after repeat ordersCohort payback never breaks even at the $76.00 ceiling

Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
